Revenue Team Operating Model
Marketing and Sales share one buyer journey. Marketing helps the company become useful and trusted before the conversation. Sales returns the questions, objections, fit signals, and stalled decisions that make the next marketing work better.
Use this model when qualified inquiries become ownerless, Marketing and Sales disagree about lead quality, useful content never reaches the buyer, or the same questions keep surprising the team.
The reciprocal contract
| Marketing, Content, and Lifecycle provide | Sales and Project Development return |
|---|---|
| Clear project-fit guidance, useful education, proof, source/context, and a dependable inquiry handoff | Buyer questions, objections, lost reasons, fit and capacity signals, content-use feedback, and trustworthy stage outcomes |
The Revenue Lead owns the shared direction and definitions. Content turns recurring buyer questions into useful material. Sales uses that material in real conversations. Lifecycle keeps permission and long-cycle follow-up visible. Operations protects routing and context. Measurement reconciles what happened.
This is not a demand for a new department or standing 90-minute meeting. A tiny team can run the loop inside an existing Sales or leadership review.
The inquiry handoff
Define the handoff as an observable agreement, not “Sales follows up quickly.” Write down:
- the eligibility rule and delivery event;
- the accepting owner and response expectation;
- the context that must travel, including first source, campaign detail when known, service area, project type, timing, household context where appropriate, and permission;
- what counts as acknowledgment, human attempt, meaningful response, and two-way conversation;
- handback, reassignment, nurture, no-response, duplicate, and poor-fit paths; and
- what evidence confirms the handoff.
Do not automate delivery until the team can describe and test the manual path and its exceptions.
Event-defined stages
Use the company's real process, not a universal funnel. A useful stage contract may look like this:
| Stage or event | Entry evidence | Owner and next action | Exception or handback |
|---|---|---|---|
| Inquiry received | Identifiable call, form, referral, message, or other approved contact | Intake owner checks delivery, permission, duplicate state, and minimum context | Spam, duplicate, no contact path, or broken delivery |
| Qualified conversation | Human-confirmed fit against project, geography, timing, expectations, and company capacity | Sales owns next discovery or declines clearly | Poor fit, nurture, referral elsewhere, or missing decision-maker |
| Consultation / site / design step | The event actually occurred or a paid/preconstruction agreement was accepted, according to the company's process | Named owner records the decision and next commitment | Reschedule, no-show, unresolved fit, or household misalignment |
| Proposal or active opportunity | Comparable scope and decision requirements exist; proposal or equivalent was delivered | Sales owns follow-up and records live concern | Scope change, stalled decision, lost/paused reason |
| Sold work | The company's defined contract/deposit event occurred | Commercial record links back to the opportunity and original source | Cancellation, change in project type, or unreconciled record |
Stages advance because the event happened, not because a date passed or a dashboard needs progress. Preserve stage-entry dates and source history.
Assignment selling as a shared seam
Marketing owns a useful, current education library. Sales owns when and why a resource enters a conversation. Together they learn whether it improved understanding, revealed poor fit, or created a new question.
Map resources by the buyer's actual moment rather than forcing every prospect through a standard bundle. Use the Assignment Selling Library Map to connect concern, resource, owner, freshness, and learning.
The learning return
On a rhythm that fits the team's size and conversion lag, review:
- What are qualified homeowners asking or misunderstanding?
- Where are households stalling, declining, or discovering a fit problem?
- Which content or proof is Sales actually using, and where does it help or fail?
- Where do Marketing and Sales disagree about lead quality or source?
- Which stage, ownership, notification, or context failure needs repair?
- What is the smallest next content, process, qualification, or measurement assignment?
This loop turns Sales conversations into better marketing and makes marketing useful inside Sales. It should not become a status meeting that reads dashboards without decisions.
What to watch
Watch eligible inquiries without an owner, time to first human attempt, time to meaningful response, two-way contact, stage aging, source loss, handback reasons, content use, qualified-to-won outcomes, and recurring buyer questions.
Missing evidence stays unknown rather than becoming a zero. Duplicate records, overwritten sources, failed notifications, stages that advance without the event, sends without permission, or an ownerless buyer are signs the handoff needs repair.
The model is useful when the reciprocal deliverables, stage events, handoffs, exceptions, and review owner are recorded in the company's operating system, and a sample inquiry can travel through them without losing context.
